The Operational Rules — 5 Cardinal Rules

    Generative Output. Every human and agent must create net-new output. No "middleware" roles that only manage tasks without adding value.

    Explicit Roles. We map which work is human, which is AI, and which requires human-in-the-loop review. If this map doesn't exist, the pod is not "AI-native."

    Evaluate Honestly. We ask "Can AI do this?" daily. We reward automating processes that drive real business outcomes — not vanity metrics.

    Eval Culture. Clear guidelines on what is "good enough to ship." Quality must scale with our output, or we are automating our own decline.

    Customer-Direct. Every human member commits to ≥ 2 hours of direct customer interaction per week to inform the next iteration.

Success is measured by the speed of our V1→V2 iteration cycle. If the learning curve isn't accelerating, we are "spinning our wheels."
Accountability
We track Revenue Per Million Tokens (or Output Per Person) to ensure AI usage drives results.

Anti-Patterns — the "Trap" Avoidance

No "Tokenmaxing."We do not measure success by AI usage or dashboard activity — only by the specific medical, legal, or logistical outcomes we deliver.
Alignment is Mandatory.We avoid the "silo trap" by ensuring all pod members are elite communicators. We do not allow individual-level speed without team-level alignment.
No "Underbuilding."If a pod automates aggressively but still leaves growth on the table, we trigger a team expansion — but only after optimizing the workflow to its limit.
